Variation Orders: More Revenue Doesn't Always Mean More Profit

Variation orders add revenue — but they also add materials, labour, subcontractor costs and project duration. Here's why VO profitability deserves its own attention.

Variation orders feel like extra revenue — and they are. But they also bring costs that can quietly erode the value of the job.

What a Variation Order Adds

On the revenue side:

  • Additional contract value
  • Potential follow-on work

On the cost side:

  • More materials
  • Additional labour hours
  • Extra subcontractor work
  • A longer project duration — and longer exposure to holding costs

The Question Worth Asking

For each variation: did the price charged cover the true cost of delivering it?

Practical Habits

  1. Record every variation against its project
  2. Track the additional costs it creates
  3. Compare variation revenue against variation costs at project close
